Elevating Your Leadership Influence

One day a farmer grabbed his shotgun to shoot at a flock of pesky crows. Unfortunately, he didn’t see his sociable parrot that had joined the crows. After firing a few shots, he walked over to the fallen birds and was surprised to find his parrot badly ruffled with a broken wing.

When the farmer’s children saw the injured bird, they asked, “Dad, what happened?” The farmer simply replied, “Bad company.” 

In leadership, one of the greatest responsibilities you have is to add value to your people and to increase the level of your influence in a positive way. As a leader, this ought to be top of mind in your thinking, but also in your actions. Are they lining up?

As you consider how to elevate your leadership influence, perhaps a good place to start is with these questions.

Are you investing in yourself as a leader?

After 30+ years in leadership here’s what I have learned – growing as a leader is a lifelong process. There’s never been a time in which I can say that I’ve learned it all. Before you can be a leader of influence in the life of those around you, you must first invest in your own personal growth and development as a leader. Do you see the intrinsic value and worth of the people you lead?

It’s a simple leadership principle but one that needs to be established – if you don’t place value in the people that you lead, you will be unable to add value to them. Not everyone you lead has the same potential, but everyone has potential. Make sure that you value and respect the people that you lead, if not, your influence will be marginal at best.

Are you aware of the power of your words and actions?

The overwhelming influence you have as a leader comes from your words and actions. There’s no escaping it. The Biblical advice, “…let every person be quick to hear, slow to speak, slow to anger…”  (James 1:19) is advice we can all learn from. Your words, actions, and temperament as a leader will go a long way in determining how much influence you will ultimately have. Click To Tweet

Do you have the right motives?

In leadership, it’s important that you are using your influence for the right reasons. There’s no greater joy for a leader than to add value, build relationships, and help others grow and develop in their leadership. But sadly, not every leader has unselfish motives. Your influence as a leader is proportional to your motives and integrity.

So long as you see relationships as transactional – what’s in it for me- then your influence as a leader will be scarce and eventually people will see through it. Be genuine and authentic and your influence will increase.

Can you keep your ego in check?

I’ve said it many times over the years and it still rings true today – expressions of servant leadership are found when you concede being in the spotlight by putting someone else in it. And this cuts to the heart of what leadership is all about. The day you and I discover that it’s not about us is the day we truly understand leadership. When your influence as a leader puts someone else in the spotlight is a time of celebration, not jealousy. So long as you hold onto your ego, you will have a hard time being an influential leader. 

Who’s in your circle of influence?

Elevating your leadership influence begins with identifying who is in your circle of influence and being intentional with it. Who are you reaching? How are you adding value to them? In what ways can you improve upon what you are doing? How can you expand your circle and be a more productive leader? Knowing the answers to these questions will help you increase your influence.

Recovering Humility in Leadership

Do you wish to rise? Begin by descending. Do you plan a tower that will pierce the clouds? Lay first the foundation of humility. – Saint Augustine

Shortly after he took over as the president of Tuskegee Institute in Alabama, Booker T. Washington was walking in an exclusive section of town when he was stopped by a wealthy white woman. Not knowing the famous Mr. Washington by sight, she asked if he would like to earn a few dollars by chopping wood for her.

Because he had no pressing business at the moment, Mr. Washington smiled, rolled up his sleeves, and proceeded to do the humble chore she had requested. When he was finished, he carried the logs into the house and stacked them by the fireplace. A little girl recognized him and later revealed his identity to the lady.

The next morning the embarrassed woman went to see Mr. Washington in his office at the Institute and apologized profusely. “It’s perfectly alright madam,” he replied. “Occasionally I enjoy a little manual labor. Besides, it’s always a delight to do something for a friend.” She shook his hand and warmly reassured him that his meek and gracious attitude had endeared him and his work to her heart.

Not long afterward, she showed her admiration by persuading some wealthy acquaintances to join her in donating thousands of dollars to the Tuskegee Institute. 

Have you ever had the privilege of running across a leader like this? Refreshing, isn’t it? Unfortunately, we live in a culture that’s turned toxic on many levels and the most basic virtues of leadership are diminished before our eyes on a daily basis. I submit, we can and should be better.

John Maxwell was right when he said, “If leaders can move past arrogance and work toward humility, they can become the very best.” And this is one of the greatest challenges I see in leadership today.  When you see leadership as a right and not as a privilege, and when servant leadership is beneath you, then your pride will always hold you back.

In this environment in which we live, is it possible to recover one of the essential ingredients to good leadership that’s found in humility? I believe so. Here are a few ways to do it.

We must model servant leadership

The most important lesson you will learn as a leader is that it’s not about you. Your capacity to lead is proportional to your capacity to serve your people. Your greatest satisfaction as a leader is found in what you can do for others, not in what they do for you.

We must remember our beginnings

I see this often with leaders. In  the beginning of their careers they are finding their way and working their way up. But at some point, they forget the past, they forget the struggle, they forget the sacrifices made that got them where they are. Now they enter into a sense of entitlement having “paid their dues” so they believe that they can behave any way they want. In order to recover the virtue of humility will require a sense of remembering and gratitude in recognition of where you are today. No matter how far you’ve come, be grateful and thankful and remember it hasn’t given you the right to act like a jerk. Click To Tweet

We must remain teachable

If you are going to last as a leader you must remain teachable. The pace of information and technology in today’s global economy requires it of you. To be sure, there are bedrock principles of leadership that are timeless. But your ability to remain relevant is only guaranteed as you commit to being teachable and not falling back on what you learned in years past. Leading with humility begins the day you realize how little you know and as you commit to improving yourself daily.

Final Thoughts

As a leadership trait, humility is not to be mistaken for a sign of weakness. Rick Warren put it this way, “Humility is not thinking less of yourself; it is thinking of yourself less.” And herein lies the leadership secret of humility. It’s being secure in your power to not abuse it, secure enough in your position without flaunting it, and secure enough in your title that nothing is beneath you. 

We’ve seen the abuses of power and the destruction it leaves. Perhaps now it’s time to see a return to humility in leadership.

When Critics Come Calling (Part 2)

During his last years in office, Winston Churchill attended an official ceremony. Several rows behind him two gentlemen began whispering, “That’s Winston Churchill.” “They say he is getting senile.” “They say he should step aside and leave the running of the nation to more dynamic and capable men.” 

When the ceremony was over, Churchill turned to the two men and said, “Gentlemen, they also say he is deaf!”

Criticism is a way of life for the leader. It may not be a pleasant part of it, but it’s a constant companion nonetheless.

Learning how to deal with criticism is important for you as a leader. In part one of “When Critics Come Calling”, I shared three common reactions we have when critics come calling:

  • We take it personally
  • We retaliate
  • We put up walls

Any of those sound familiar? 

While it’s just in our human nature to take on any or all of these postures, we also have to understand the unintended consequences when we do. While we don’t typically like criticism, we can cut ourselves off from voices around us that can help us if we are willing to listen.

So when critics come calling, why not take these questions into consideration.

What’s true about the criticism?

Not all criticism from your critics is meant to be harmful. And while your feelings or ego might be bruised, perhaps some introspection is in order. When you hear from your critics, stop and consider what parts have merit. From there you can determine if it’s just a case of sour grapes on their part, or if it’s something you work on to make better. 

In the long run, your critic may be doing you a favor by pointing out a blind spot you didn’t see. Click To TweetOn the other hand, your critic may just be blowing off steam and it has no merit. But before dismissing it out of hand, as yourself if it’s true.

What’s the motive behind the criticism?

When hearing from your critics – directly or indirectly- you have to take into consideration the motivation behind it. Does the person have an ax to grind with you? Is there politics at play? Understanding the motivation behind the criticism will enable you to better know how to handle it.

A word of encouragement to you as a leader here – don’t look for ulterior motives that don’t exist. Don’t let your imagination run wild. Be more concerned as to why a person with a legitimate issue was not comfortable in approaching you to begin with.

What can I learn from criticism?

When the critics come calling is a good time to reflect upon your leadership. Is there any validity to the criticism? Was the criticism helpful? Some of your best growth opportunities will come not when everything is smooth and calm. It will come when you feel everyone is against you. Click To Tweet

Final Thoughts

“The final proof of criticism,” said Elbert Hubbard, “lies in being able to endure criticism without resentment.” And this will always be the test of your leadership. So the next time critics come calling ask yourself is it true? What’s the motive? What can I learn?  Above all, keep your attitude in check and keep climbing upward.

Why Sacrifice Matters to Your Leadership

It took less than ten seconds for Jamaican sprinter Usain Bolt to cover the one hundred meter distance on the Olympic track and win the gold medal in London. Those few seconds cemented his status as the “fastest man alive” and placed him on the winner’s podium once again. 

But the race wasn’t won in those seconds- it was won by hours and hours of practice, workouts, weightlifting, special diet, and coaching. The race was not won in the performance but in the preparation. It is our desire for something greater that causes us to sacrifice some things, even for some good things, for the sake of things that are better.

Many who’ve achieved great successes in their respective fields be it as a musician, artist, doctor, nurse, writer, etc. have done so not as “overnight sensations” but as those with their nose to the grind. We see the byproduct of that hard work and discipline- the fame, notoriety, etc.,  we don’t see the blood, sweat, and tears that were shed for years to get to that point.


The same holds true for you as a leader. Your capacity as a leader is something that is developed over years, not days. Click To TweetThis happens in part simply because there are just things about leadership that you can’t learn in a book. It’s real-world experiences that makes the difference. 

On your leadership journey, there are sacrifices to be made – trade-offs if you will, that unless you are willing to make, will only limit your capacity as a leader. But if you are willing to make them, your future as a leader is bright. What do those sacrifices look like? Here are a few to consider.

The sacrifice of your ego for authenticity

If your desire is to become a leader worthy of following, you are going to have to sacrifice your ego for authenticity. People can care less about your ego or how great you think you are. People do care about authenticity – being real. So long as you think the world revolves around you then your capacity for leadership is limited to how far your over-inflated ego can take you. Leadership Tip – Drop the ego and pretense. The sooner you learn it’s not about you the better off you’ll be.

The sacrifice of your pride for humility

The vernacular of a prideful leader is saturated with a lot of  “I”, and “me” talk. It’s quite telling. If you have a genuine desire to be a leader, you must sacrifice your pride for humility. You need to learn the vocabulary of “we”, “let us”, and “how can I help you?”. Until you learn that the secret to being a good leader is found in the role of servant leadership you’ll go only as far as your pride will take you.

Leadership Tip – Expressions of servant leadership are found when you concede being in the spotlight by putting others in it.

The sacrifice of your rights for your responsibilities

We live in a day and time characterized by people demanding their rights. After all, you don’t see people marching and demanding their responsibilities. For you to grow and develop into the leader you’d like to one day become then you must set aside your rights and take up your responsibilities. Click To Tweet Until you understand this, you’ll only go as far as your power grabs will take you.  As the saying goes, to whom much is given, much is required.

Leadership Tip – Be willing to embrace your responsibilities as a leader. When you do, you will genuinely be a leader worth following.

 

Final Thoughts

All of us owe a debt of gratitude and thanks to all who have made and continue to make sacrifices on the front lines of the Coronavirus front. Our first responders, nurses, and doctors are doing God’s work no doubt. Just know that your sacrifices are noted and genuinely appreciated. We all thank you!

Don’t Throw Your People Under The Bus

I read a story about a farm boy who accidentally overturned his wagon-load of corn in the road. The farmer who lived nearby came to investigate. “Hey, Willis,” he called out, “forget your troubles for a spell and come on in and have dinner with us. Then I’ll help you get the wagon up.”

“That’s mighty nice of you,” Willis answered, “but I don’t think Pa would like me to.”

“Aw, come on, son!” the farmer insisted.

“Well, okay,” the boy finally agreed. “But Pa won’t like it.”

After a hearty dinner, Willis thanked his host. “I feel a lot better now, but I just know Pa is going to be really upset.”

“Don’t be foolish!” exclaimed the neighbor. “By the way, where is he?”

“Under the wagon,” replied the boy.

Being under the wagon is not a fun place to find yourself. Sadly, that’s exactly where too many have found themselves as it relates to their boss. 

A study reported on in HR Drive says that three out of four people have had a toxic boss. According to a Monster survey they cite, more than one-quarter have described their bosses as “power-hungry” who are looking out only for themselves.

With survey results like this, is it any wonder that many employees feel being thrown under the bus is just part of the culture? 

As a leader, how you treat your people speaks volumes about your leadership. While it’s a given that your people don’t want to be thrown under the bus as a result of poor leadership skills, let’s not assume that you understand this. 

Here are a few essentials you need to remember going forward.

Your people are the greatest appreciable asset you have

As a leader, your people are the greatest appreciable assets you have. How you treat them, equip them, empower them, invest in them, and serve them reflects on the integrity of your leadership like nothing else will. If you think that I am overstating this, then answer this question – where would you be without them?

Your people want your loyalty and respect

Loyalty is a two-way street. You can’t rightfully expect your people to extend loyalty to you if it’s not been given by you.If all your people do is doctor the wounds from the tire prints left by the bus you’ve thrown them under then don’t expect their loyalty in return. Your people don’t care how much you know

You’ve heard the old adage, “people don’t care how much you know until they know how much you care”. And that much is true. But beyond how much you know, they want to know that you are authentic and real. They want to know that you are not only there for them in the good times, but that you will be right there in the trenches with them in the bad times. Your people don’t care as much about the facts and figures in your head, they want to know what’s in your heart. Click To Tweet

Your people are invested in what they help create

More than anything else, your people want to know that they are a part of something greater than themselves. They want to be on a team with like-minded people and know that they are valued. This leadership mindset begins with relationships and is sustained by trust. 

In short, your people don’t want to be thrown under the bus by an insecure, ego-driven leader. They want to be on the bus – in the driver’s seat, delivering excellence every day. Don’t be an obstacle to the progress that could be yours. Your people are more valuable as contributors on the bus, not when they are being dragged beneath it.

Help Wanted: Good Followers

I once read the story of a young woman who wanted to go to college, but her heart sank when she read the question on the application that asked, “Are you a leader?” Being both honest and conscientious, she wrote, “No,” and returned the application, expecting the worst. To her surprise, she received this letter from the college: “Dear Applicant: A study of the application forms reveals that this year our college will have 1,452 new leaders. We are accepting you because we feel it is imperative that they have at least one follower.”

That story serves as a good reminder that while the calling and desire for leadership are as great as ever, there is also a need for good followers. 

A misconception that I have observed over the years is that the two – leaders and followers have mutually exclusive roles. Either you are a leader or you are a follower. I don’t believe this to be true.

We tend to assign titles of a follower or a leader along hierarchical lines. The higher you are in the organizational structure the more one might look upon you as a leader. If you are lower on the ladder you may be labeled as a follower. 

Here’s the truth of the matter: The person labeled or looked upon as the follower may be more of a leader than the one with the title. It’s a common misconception. In some situations, the follower can wield more influence as a follower than the leader with the title or higher position. At the end of the day, the one with the influence is the leader.

So what are some characteristics of good followers? Here are five worth considering.

A good follower puts the mission first

A good follower is all about advancing the mission of the organization. His focus is on how to achieve common goals and move the team forward. Their work ethic is unparalleled. Never take them for granted.

Good followers make good leaders because they are selfless. They understand that it’s not about them.

A good follower is highly loyal

Loyalty runs through the veins of good followers. They tend to be some of the most reliable and faithful people in your organization. It’s their work ethic and front-line presence that makes all the difference. 

Good followers make good leaders because they know that without a culture built upon loyalty nothing else matters. 

A good follower is service-minded

Good followers are valuable because they are also the ones who will go above and beyond the call of duty to serve their organization and people. These good followers are assets to your organization because they don’t wait around to be told something needs to be done – they do it. 

Good followers make good leaders because they lead by example.

A good follower is an ideal team player

Ultimately, good followers are consummate team players. They are not driven by selfish ambitions. They fully embrace their role and desire to see others succeed. They don’t worry about who gets the credit. They know that every win moves the team forward.

Good followers make good leaders because they understand the power of teamwork.

If you are a follower in your organization you need to wholeheartedly embrace that role. You also need to own the dynamic leadership qualities you have that contribute to its success. We need good followers now more than ever.

Embracing The Hard Things in Leadership

Never interrupt someone doing something you said couldn’t be done. – Amelia Earhart

This past week our nation and the world celebrated the 50th anniversary of the first moonwalk by Neil Armstrong.  

Years before that historic moonwalk,  President John F. Kennedy in a rousing speech at Rice University declared:

We choose to go to the Moon in this decade and do the other things, not because they are easy, but because they are hard; because that goal will serve to organize and measure the best of our energies and skills, because that challenge is one that we are willing to accept, one we are unwilling to postpone, and one we intend to win, and the others, too.”

Kennedy’s speech at Rice on September 12, 1962, was not the first time he referenced going to the moon or rallying the nation around this ambitious goal. He had done so the year before in a speech to Congress and was a driving force behind its realization even though he would not live to see it.

But for me, the most inspiring part of the speech was not the articulation of the goal of going to the moon. It was embracing that goal and others, “not because they are easy but because they are hard”. That, to me, was the inspiring challenge of a past generation, and is one we need to rediscover in ours. Embracing the hard.

The quest for many is the easy route – it’s the path of least resistance.  Embracing the hard is, well, hard. It demands more of us – more than at times we feel we are capable of giving. Shakespeare put it this way, “ We know what we are, but know not what we may be”.  Embracing who we may be means letting go of the easy and embracing the hard. 

This is true in our personal lives and in our leadership. Embracing the seemingly impossible challenges and willfully opting for the hard paths flies in the face of conventional thinking.  Consider these three perspectives:

The hard things in leadership: What it’s not

-Embracing the hard things in leadership is not about embracing hard things as if you have some martyr syndrome. 

-It’s not blind ambition without regard to risks and sacrifices that will need to be made.

-It’s not making things hard, it’s doing hard things in a smart way. 

The hard things in leadership: What it is

Ralph Martson said it this way, “Don’t lower your expectations to meet your performance. Raise your level of performance to meet your expectations”. This is the secret to doing the hard things in leadership.

-It’s about raising expectations to such a high level that your people become passionate about wanting to do the hard things. 

-It’s about redefining what success looks like. And it will never look the same again when you embrace the hard things.

-It’s about bringing out the best in ourselves and in others. Knowing what you are truly capable of achieving is not found in doing the easy things. Your leadership is not forged in the valley, but in the fire.

The hard things in leadership: The cost

Many Americans during the 60’s opposed the idea of sending a man to the moon. They argued that the money could be better spent on other things.

-The toll was great for those who worked on the Apollo mission. The divorce rate, in particular, was very high. 

-When you choose to do the hard things in leadership versus the easy – it will come at a cost. Not everyone will take the journey with you. 

-Some are comfortable being “settlers” – let them be. 

-Some are just not willing to pay the price. Don’t let them dissuade you. You must do as Ben Horowitz suggested and “embrace the struggle”. When you do then a whole new world of possibilities opens up before you.

While it may go against the grain of the current way you think about leadership – embrace the hard things. You will be a better leader for it.

When Saying No is a Good Option

I came across some humorous ways to say no not long ago. Whether you are a person who struggles with saying no or one who relishes the opportunity, I think you’ll enjoy these.

‘I think I’ll go find a lake of piranhas to jump in instead”.

“Has hell frozen over? Then, sure”.

“There are worse things to agree to, I just can’t think of any at the moment”.

“I believe there is someone a lot stupider who would enjoy doing that instead”.

“Let’s not. And stick with that story”.

“I had rather remove my own gallbladder with an oyster fork”.

Saying no. It’s one of those paradoxical terms in our leadership vocabulary. If you are like me, you don’t like telling people no. I use to pride myself in saying yes even when deep down I wanted or needed to say no.

Over the years, I have made much progress in learning how to say no. It’s as liberating as it is refreshing. There have been times when I’ve even surprised myself at how effortlessly it rolls off my tongue – No! But it wasn’t always the case.

What about you, do you struggle in this area of your leadership? Do you find it hard to say no without harboring feelings of guilt or worrying that you will disappoint someone?

As leaders, we bend toward the upbeat and positive and being there for people, etc., etc. I get it. But sometimes saying no is the best course of action. So let me help you try and make sense of when it’s a good time to say no without the guilt that comes with it.

No is a good option when the timing is wrong

Timing has a lot to do with saying no. It may be that what you’ve been asked to do is a great idea, but the time frame is wrong. Along the way, in your leadership, you will have to learn how to say no to good ideas. It comes with the territory. Click To Tweet A yes answer may be an option later, but if the timing is wrong, then it’s wrong. Sometimes saying no to something good today can pave the way to saying yes to something greater tomorrow.

No is a good option if the motivations are wrong

There will be times when people will try to get you to commit to something, and not only is the timing wrong, but their motives are wrong. When someone is trying to take advantage of you or is in some way trying to draw you into their drama or negativity just say no!  

No is a good option if your values are in question

In leadership, there are simply no shortcuts when it comes to your ethics, integrity, and values. If any decision you are weighing ever puts those things in doubt then the answer is always no. Roy Disney was right when he said, “When your values are clear to you, making decisions becomes easier”. Saying no is easy when faced with the prospect of compromising your values. Click To Tweet

No is a good option in order to protect your boundaries

At the end of the day, no one is going to protect your boundaries better than you. Finding your work-life balance is on you. You can’t complain about the imbalances in these areas of your life if you don’t know how to say no. Learning how to say no protects your family time, personal time, and professional time. No is a good option simply because you can’t do everything

Regardless of how good you are at what you do, you’re not that great. Neither am I. You are not all things to all people. There are just times when no is in order because you have limitations. Don’t be afraid to embrace your “inner no” voice and own it. You’ll be glad you did.

I’m not advocating saying no just to be contrary or to exhibit a bad attitude or to be less than a team player. I am advocating the reality that at times saying no can be the best course of action for you and it may just be the very thing someone needs to hear.
